In the rush to deploy AI agents across our organizations, we're overlooking something fundamental: the bidirectional force of Conway's Law.

If you're not familiar with it, Conway's Law — named after programmer Melvin Conway — states that "organizations design systems that mirror their communication structures." It's one of those deceptively simple observations that reveals profound truths about how our institutions function. The teams we create, the reporting structures we implement, and the communication channels we establish all inevitably shape the technical systems we build.

But what happens when AI agents become central players in our organizational structures? As standards like the Model Context Protocol (MCP) gain widespread adoption — now with support from major players like Microsoft and OpenAI — we're witnessing a fundamental shift in how organizations function. This evolution forces us to confront a new question: If our human organizational structures shape our systems, what happens when those systems begin to reshape our organizations?

The Bidirectional Force

Here's where things get interesting — and potentially concerning. Conway's Law works both ways. Yes, organizations create systems mirroring their communication structures, but those systems then reinforce and calcify those same structures. It's a feedback loop, and AI agents are about to amplify it dramatically.

Think about what happens when an organization with poor cross-departmental communication deploys AI agents across its workflows. Those agents won't magically create bridges between siloed teams. Instead, they'll likely reinforce those silos, creating pockets of efficiency within boundaries that remain as rigid as ever. Each department's agents will optimize for local efficiency rather than global coherence — just as the humans do.

But there's hope in this observation. If we recognize that Conway's Law is bidirectional, we can intentionally design our AI implementations to create the organizational patterns we want, not just replicate the ones we have.

Culture Is Human-Made

Culture doesn't emerge spontaneously from organizational charts or mission statements. It's created through countless human interactions, decisions, values, and behaviors over time. When we introduce AI agents into this cultural ecosystem, we're potentially altering its fundamental building blocks — the patterns of communication that form culture in the first place. We're changing who communicates and how, potentially reducing human-to-human interactions in favor of human-to-AI and AI-to-AI exchanges.

Research increasingly recognizes that "the workers' well-being is an important subject of interest" in organizational culture, particularly as it relates to service quality and overall performance. Studies confirm that "organizational culture has a direct and significant positive influence on employee engagement and employee performance." This matters because engagement doesn't happen between humans and machines in the same way it happens between humans. The social bonds, emotional resonance, and implicit understanding that exists in human teams cannot be fully replicated in human-AI teams.

The question we must ask is: are we altering these communication patterns intentionally, with a clear understanding of what might be lost?

AI Agents Are Not Teammates

There's a fundamental misunderstanding many organizations have about AI agents, framing them either as mere process automation or, perhaps more problematically, as human-like "teammates." Both approaches miss the mark.

As philosopher of technology Jaron Lanier has consistently argued, humans are not machines and machines are not human. Anthropomorphizing AI systems leads us down a slippery slope where we either attribute too much agency to algorithms or undervalue uniquely human capabilities.

Seven Principles When Designing AI Systems

So how might we take advantage of the power of AI agents while preserving the cultural foundations that drive organizational success? Here are some principles to consider:

1. Preserve Human-to-Human Connections

Rather than allowing AI to replace human interactions, design workflows where AI enhances and facilitates meaningful human connection. For example, AI could handle scheduling and prep work for meetings but emphasize that the meetings themselves remain human-to-human, with AI perhaps serving as a note-taker or resource.

2. Design for Augmentation, Not Replacement

Frame AI implementation as augmenting human capabilities rather than replacing human roles. This means identifying the uniquely human aspects of work (empathy, creative problem-solving, ethical judgment) and designing systems that enhance these capabilities rather than automating them away.

3. Create Intentional Culture Touchpoints

Build specific moments and practices into workflows that reinforce organizational values and human connection. These could be AI-free zones or AI-facilitated culture-building activities where the technology serves human connection rather than replacing it.

4. Establish Clear AI Boundaries

Define when and where AI should be used versus when human judgment and interaction should take precedence. This helps prevent the unconscious drift toward automating everything just because it's possible.

5. Measure What Matters, Not Just What's Easy to Measure

Develop metrics and evaluation systems that value the full spectrum of organizational health, including the qualitative aspects of culture, not just the efficiency gains that AI might bring.

6. Democratize AI Capabilities

Ensure AI tools are accessible across the organization to prevent the formation of new silos or power imbalances between those who can effectively leverage AI and those who cannot.

7. Design for Transparency and Understanding

Create systems where humans maintain awareness of how AI is contributing to decisions and processes. This prevents the "black box" problem where employees feel decisions are being made by algorithms they don't understand.

Conway's Law as an Intentional Design Tool

The key insight here is that Conway's Law works in both directions. Just as organizations create systems that mirror their communication structures, they can also consciously design communication structures (including those involving AI) that reflect the organization they aspire to be.

By being mindful of how AI agents affect communication patterns, we can use them to reinforce the best aspects of our cultures rather than undermining them. We can design AI implementations that break down silos rather than reinforcing them, that promote collaboration rather than isolation, and that augment human capabilities rather than diminishing them.

The future of work isn't about humans versus AI, nor is it about humans and AI becoming "teammates." It's about creating organizational structures and systems that respect the fundamental differences between human and machine intelligence while bringing out the best in both.

This perspective aligns with Conway's Law in a crucial way – the design of our AI systems should reflect our understanding of what makes human organizations effective, not attempt to replicate human roles or relationships.
